- Level 4: just do what needs to be done
Make staff aware of the levels of authority and help them understand what it means to the company and to employees’ various roles. Employees at levels three and four are held accountable for results and take ownership of those results, while levels 1 and 2 simply follow the steps in the processes.

In the book, First Break all the Rules, Gallup surveyed over 80,000 managers from 400 companies to determine what made top mangers more effective. Think about it. Do you really need to know what your employees are doing every step of the way? You might want to! You might even believe that you need to know. But let’s be honest. You have more important things to do than find out whether James called the courier company and if John used the right size box. You do need to know that the package arrived at the right location on time! That’s it! Focus on what really matters. Did the package arrive safely, on time and at the right location? Did the cost of shipment fit your budget. Yes to all of the above? Great.
When you’re tracking results, measure it and it will get done.
Asking staff to work harder or smarter is meaningless. Instead, set specific, measurable goals for staff. Let’s use a super simple example. You want to increase sales, so you need to quantify your expectations. You want to boost sales by 10%. To do it, employees need to make 35 sales calls weekly and close five of those sales.
Measurability creates clarity and accountability and as importantly, facilitates communication. If you’re not measuring what people are doing, you’re just paying them to show up. For all you know the person that works 35 hours a week is accomplishing more than those who have too work late every night because they’ve made personal calls and surfed the Web half the day.
Make it measurable. Use quantitative not qualitative measurements. If you can’t put them on a chart or a graph, they’re not measurable. Set milestones. Measure results regularly to make sure employees are on track.
